Hybrid Work & What It Means for Space
Most organisations did not go fully remote or fully back - they settled somewhere in between, and that in-between is where the hard, interesting design questions live
The question hybrid asks is not 'how many desks?' but 'what do people come in to do?' - and the answer changes both how much space you need and what kind.
When the dust settled, most organisations did not choose one extreme. They did not send everyone home forever, and they did not march everyone back to five days at the old desk. They landed on hybrid - some days in, some days out - and they are still, several years on, working out exactly what that means. For the workplace designer this is the single biggest shift in a generation, and it is not mainly a question of square metres. It changes what the office is for on any given day, which in turn changes what you should build.
The trap is to treat hybrid as a simple subtraction: people come in three days instead of five, so cut the desks by forty per cent and call it done. That misreads the problem twice over. First, attendance is not smooth - it clusters on particular days, so the floor that is two-thirds empty on Friday is packed on Wednesday. Second, and more importantly, the people who come in are not coming in to do the same solitary tasks they do at home; they come in for each other. Hybrid does not just shrink the office, it re-purposes it toward the things that are worth the journey. Read the patterns wrong and you build an expensive, half-used desk-farm; read them right and you build a smaller, busier, better place.
Hybrid is a re-purposing, not a subtraction: fewer desks, far more room to be together.
The shapes hybrid actually takes
Hybrid is not one thing, and the first job is to find out which hybrid a particular organisation is living. The common patterns fall into a few families. Anchor days are the most widespread in Indian IT and global-capability-centre offices: the organisation (or each team) names two or three days - very often Tuesday to Thursday - when everyone is expected in, and leaves the edges of the week flexible. Fully flexible leaves the choice to individuals, which sounds liberating but tends to produce a ghost-town office nobody wants to visit, because the colleagues you came to see are not there. Office-first expects most days in with occasional home days; remote-first inverts it, keeping a small touchdown office for the rare gathering. And many firms run team-by-team policies, where an engineering team and a sales team may keep quite different rhythms under one roof.
These patterns are not academic - they dictate the design. An anchor-day organisation has a sharp, predictable peak and can share desks aggressively on the quiet days while making sure there is enough collaboration space for the packed ones. A fully flexible organisation has a flatter, lower, less predictable curve and a harder cultural problem to solve before space can help. An office-first firm barely shares at all. So the designer's opening move is not to draw anything; it is to ask, precisely, how does this organisation actually come to work - policy on paper, and behaviour in the badge data, which are often different things.
The honest complication is that policies drift. A mandate announced as 'three days' settles, in practice, at 2.3, and Mondays and Fridays thin out no matter what the email said. Good design builds in the humility to measure what really happens and to flex as the pattern moves, rather than freezing a guess about human behaviour into forty years of concrete and furniture.
There is also a team-rhythm dimension that a single building-wide number hides. If the engineering team anchors on Tuesday-Thursday and the sales team on Monday-Wednesday, the floor-wide peak is flatter than any one team's, and a neighbourhood that is packed on one team's anchor day sits empty on another's. Reading hybrid well therefore means reading it at the grain of the teams who actually share space together, not just the organisation as a whole - which is the first hint of why neighbourhoods and team-level sharing (lesson 7.3) so often beat a single blunt ratio applied across the whole plate.

Peak versus average - the number that sizes the building
Here is the single most important analytical idea in hybrid space planning, and the one most often got wrong: you do not size the floor to the average, and you do not size it to the absolute peak either. Picture a week. Monday sees fifty-five per cent of people in, Tuesday eighty, Wednesday eighty-five, Thursday seventy, Friday thirty-five. The average across the week is about sixty-five per cent - but if you provide desks for sixty-five people out of a hundred, Wednesday is a scramble, people cannot find a seat, and the hybrid experiment gets blamed for a failure that is really a measurement error. Size to the busiest realistic day, not the mean.
Equally, sizing to a theoretical hundred per cent - the day everyone conceivably turns up - wastes a third of the floor forever, which defeats the point of hybrid and costs real money and carbon. The art is to find the design peak: the level the building should comfortably hold on its genuinely busy days, with a sensible buffer for the occasional all-hands, beyond which you lean on overflow - the cafe, project rooms, bookable space - rather than permanent desks. As a rough illustration only (as of 2026, to be calibrated with real data), many hybrid offices settle on providing seats for something like the 80th-to-90th-percentile day rather than the mean or the maximum.

The practical consequence is that you cannot do hybrid space planning responsibly without occupancy data - badge-ins, desk sensors, a manual count, Wi-Fi association, even a fortnight of honest observation. Module 1 covered measuring how space is used; this is where that measurement earns its keep. A sharing ratio or a desk count pulled from a benchmark table, without the organisation's own peak-versus-average curve behind it, is a guess dressed as a number.
Notice too that the peak is a moving target, not a fixed fact. The same office can show a higher peak in a busy quarter, during a big project push, or in the weeks after a return-to-office nudge, and a lower one through summer holidays or a quiet spell. Honest sizing looks at the pattern across a representative stretch - a month rather than a single week - and designs to a sensible busy level with overflow for the genuine spikes, rather than over-reacting to one unusually full or unusually empty week. The discipline is to size to the pattern, watch it, and adjust, not to enshrine a single snapshot.

Designing for the in-days
Now the more interesting half. Even if the square-metre arithmetic worked out to 'same desks, fewer of them', it would still be the wrong brief, because the people who travel in are not coming to do what they already do perfectly well at home. They come for the things the office is uniquely for - meeting, collaborating, belonging, learning (Module 0's through-line). So a hybrid office should be collaboration-heavy by design: the mix shifts away from a sea of individual desks toward meeting rooms, project spaces, huddle and video rooms, social hubs and places to gather.
This is why the naive subtraction is so misleading. If a pre-hybrid office was, say, two-thirds assigned desks and one-third everything else, a well-designed hybrid office might invert that balance - fewer desks, far more room to be together - even though the headcount on paper is the same. The in-days are busy, social and noisy; they need enough meeting capacity that people are not hunting for a room to take the video call they came in specifically to have in person. Nothing corrodes a return-to-office effort faster than travelling an hour to sit alone at a hot desk on a call, which you could have taken at home in comfort.
There is a comfort-and-experience dimension too. A destination that earns a commute needs good coffee, good light and air, places to eat together, a few quiet retreats for the focused stretch between meetings, and enough generosity that being there feels better than the spare bedroom. Hybrid, done well, is therefore a design *upgrade* even as it is a desk *reduction*: fewer, better-used workstations, and far richer shared space. The floor gets smaller and busier at once, which - handled honestly - is both cheaper and nicer. The designer's task is to make sure the space people find when they arrive rewards the decision to come.
There is a scheduling truth baked into this. Because attendance concentrates on the anchor days, the demand for collaboration space concentrates too - everyone is in on Wednesday precisely so they can meet, so Wednesday needs far more meeting and project capacity than a flat average would suggest. Sizing meeting rooms to the weekly mean repeats the peak-versus-average error one level up, and produces the familiar misery of a floor full of people on the busy day with every room booked solid and nowhere to talk. Provide collaboration capacity for the in-day peak, and let it flex to quieter uses - touchdown, focus, overflow desking - on the thin days, so the generous provision is not wasted when the building is half-empty.
What hybrid does to the amount and kind of space
Putting the two moves together gives the whole picture. Hybrid reduces the amount of space a given headcount needs - because you are no longer providing a permanent, always-empty desk for every single person - and it changes the kind of space, tilting the mix toward the collaborative and the social. The net effect for most organisations is a smaller total footprint with a markedly different internal composition: the desk count falls, the meeting and project and social count rises, and the quality bar on everything goes up because the space now has to be chosen, not merely tolerated.
That reshaping has knock-on effects across the whole brief. Circulation and amenity get a larger share because a social, collaborative office lives in its in-between spaces (Modules 2 and 5). Acoustics get harder and more important, because a collaboration-heavy floor is a noisy floor that still needs pockets of quiet (Module 4). Technology becomes central, because a hybrid meeting has to work equally well for the people in the room and the people at home (lesson 7.4). And the desks that remain are usually shared rather than assigned - which brings its own arithmetic and etiquette, the subject of lesson 7.3. The later lessons in this module are, in effect, the detailed working-out of the shift this lesson frames.
Hold one honest caveat throughout. Every figure in this area - attendance percentages, sharing ratios, the split between desks and collaboration - is illustrative, as of 2026, and must be calibrated to the specific organisation with its own data. Sectors differ wildly: a trading floor or a 24x7 operations centre barely flexes, while a software or consulting team may be half-empty most days. And binding matters - fire egress capacity, ventilation rates for the denser peak, accessibility - belong to the current codes (NBC 2016, the relevant IS standards) and the specialist consultants, not to a rule of thumb. Design for the people and the pattern in front of you, measured honestly, and re-measure as both change.

Workshop - read a week of occupancy and size for it
The whole hybrid question turns on one curve: who is in, on which day. In this workshop you will build that curve for an office you know (or a realistic assumed one) and use it to decide how many desks and how much collaboration space it really needs.
A week of daily headcount (real or estimated), squared paper or a spreadsheet, and this lesson. No specialist software needed.
Goal: turn an attendance pattern into a desk count and a space-mix brief. Inputs: an office you know or can observe + a week of rough daily headcount (badge data, a manual count, or an honest estimate) + this lesson. Time: ~50 minutes
- 1Build the week: for one office, note the rough percentage of assigned people in on each of Mon-Fri. Plot the five bars and mark the average line and the peak (busiest) day.
- 2Find the design peak: pick the level the office should comfortably seat - typically the busy midweek day plus a small buffer, not the average and not the theoretical maximum. Write down the number of seats that implies for, say, 100 assigned people.
- 3Name the in-day activities: list what people actually come in to DO on the busy days. Estimate how much of that is collaboration, meeting and social versus solo desk work.
- 4Shift the mix: propose a rough split of the floor between desks, collaboration/meeting space and social/support space for this hybrid pattern - and compare it to a traditional desk-heavy split.
- 5Write the one-line brief and the caveat: state the seat count, the space mix, and the single sentence of data you would most want to verify the guess against before committing.

Three altitudes on the same idea
Read the band that fits you — or all three.
At base-build and shell, hybrid changes the sums you hand the developer and the client. A collaboration-heavy, lower-desk-density office wants generous floor-to-floor heights and daylight for the social and meeting spaces, flexible structural grids that let big rooms and open gathering areas sit where they are needed, and services (ventilation, power, data) sized for a spiky peak rather than a flat always-full assumption. Right-sizing the leased or built area to the design peak rather than full headcount is often the largest single cost-and-carbon decision in the project - make it on measured occupancy, and keep the shell adaptable, because the attendance pattern will move. Defer egress capacity and ventilation rates for the peak condition to the current code and the services and fire specialists.
This is where hybrid becomes tangible: the mix of settings on the plan. Your move is to translate the peak-versus-average curve into a brief that provides enough seats for the busy day while shifting the balance decisively toward collaboration, meeting, huddle and social space - the reasons people came in. Plan generous, well-distributed meeting and video capacity so nobody takes a call at a lonely hot desk; weave in quiet retreats for focused stretches; and make the shared space genuinely better than home. Treat every density and ratio as a figure to calibrate against the client's own data, and coordinate acoustics and services early, because a collaboration-heavy floor is a louder, more demanding one.
