Designing for Operations & Maintenance
A hospitality place is not finished on opening day - it has to be cleaned, maintained and run for years under relentless use, so the real test of every design decision is how it performs and what it costs across its whole life
Anyone can design a hotel that looks perfect on opening morning; the craft is designing one that still delights after ten thousand nights of strangers using it hard.
A hospitality place has two lives. The first is the one everyone photographs: the immaculate opening, the hero shots, the launch party, the finishes flawless and the plants fresh. That life lasts about a day. The second life is the real one - years and years in which the place is used, relentlessly, by a constant stream of strangers who do not own it and do not treat it as their own: the carpet walked a million times, the bathroom scrubbed twice a day, the lobby sofa sat on by everyone, the kitchen run flat out, the lift cycled endlessly, the whole building cleaned every single day and mended whenever something breaks. It is this second life that decides whether a hospitality project is actually good.
That is what this lesson, and this part of the craft, is about: designing for operations and maintenance - for the long second life, not the photogenic first day. It is the least glamorous subject in hospitality design and one of the most important, because it is where beautiful ideas either earn their keep or quietly betray the place. A finish that cannot be cleaned fast, a detail that traps dust, a valve no one can reach, a material that looks tired in a year, a decision that was cheap to build and ruinous to run - each of these fails the guest slowly, invisibly, for years. To design for operations is to hold, behind every decision, one stubborn question: not "how does this look now?" but "how will this work, and what will it cost, for the whole life of the place?"
Design for the ten-thousandth night, not the first. Cleanable, durable, maintainable, whole-life cheap.
Built to be used hard, for years
The first discipline of operational design is durability - designing for the punishing reality of hospitality use rather than the gentleness of a home. A hotel or restaurant is subjected to a level of wear most buildings never see: public spaces walked by thousands, bedrooms turned over every day, furniture used by people with no stake in its survival, surfaces cleaned aggressively and often, and all of it around the clock. A material or detail that would last a lifetime in a careful private house can look shabby in a hospitality setting within months. So the designer must specify for hard daily use by strangers, which changes what "good" means: the best hospitality materials are not simply the most beautiful but the ones that are beautiful and tough - that resist scuffs, stains, spills and abrasion, that take heavy cleaning without degrading, and that age with grace rather than simply wearing out.
This is a genuine design skill, not a compromise of the design. Choosing a stone, a timber, a fabric, a paint or a flooring that will still look right after years of use - that develops a patina rather than a tiredness - is as much a part of hospitality craft as the initial composition. It favours honest, robust, repairable materials over fragile or purely decorative ones; it thinks about the edges and corners and thresholds where wear concentrates and protects them; and it plans for the reality that some things will be damaged and must be repairable or replaceable without a major operation - a carpet tile that can be swapped, a wall finish that can be patched, a chair that can be re-covered.
Durability also has a commercial and sustainable logic. A finish that has to be ripped out and replaced every few years is expensive, disruptive to the operation, and wasteful - while one that endures saves money, downtime and material over the building's life. Hospitality interiors do get refreshed on a refurbishment cycle - guest expectations and brand standards move on, and a property is periodically updated to stay current - so part of the skill is designing so that the things which must change on that cycle (soft furnishings, decorative layers) can be updated without disturbing the durable bones (the structure, the services, the hard finishes) that should last far longer. Design the bones to last, and the dressing to refresh.

Can it be cleaned, and can it be reached?
Two practical tests decide whether a hospitality design can actually be operated, and a good designer applies them to every decision: can it be cleaned? and can it be maintained?
Cleanability is relentless and underrated. A hospitality building is cleaned every single day, fast, by busy housekeeping and stewarding staff who do not have the luxury of time or delicacy - a guest room turned around in minutes, a bathroom scrubbed twice daily, a lobby kept spotless through constant footfall. A design that is hard to clean does not get cleaned well; it gets cleaned badly, or slowly, or not at all, and the guest sees the result. So the designer must avoid the dust-traps, the unreachable high surfaces, the intricate profiles that collect grime, the delicate finishes that cannot take a cleaning agent, the grout and joints that stain, the light fittings no one can get to - and instead favour surfaces and details that wipe down, that have no awkward crevices, that tolerate the chemicals and the frequency of real cleaning. A simple habit transforms a scheme: walk every space imagining the housekeeper who has to clean it in the time they are actually given, and design so they can.
Maintenance access is the twin test, and the one designers forget most often. Every building system has parts that must be regularly reached - valves, dampers, filters, pumps, lamps, controls, shut-offs - and in a hotel that never closes, they must be reachable without tearing out finishes or closing the building down. A beautifully detailed ceiling with no access panel to the damper above it; a boxed-in riser with the isolating valve sealed inside; a luxurious bathroom where changing a concealed cistern means breaking tiles - these are operational time-bombs that the facilities team will curse for the life of the building, and they are pure design failures. The discipline is to design access in: concealed but reachable panels, removable sections, serviceable details, planned routes to every part that will ever need attention. The interior designer in particular owns this, because access so often collides with the desire for a seamless, uninterrupted surface. Hold both: make it look seamless and make it openable.
The true cost is the whole-life cost
Behind durability, cleanability and maintainability sits a single, unifying idea that changes how a mature designer judges every decision: the true cost of a design choice is its whole-life cost, not its price to build. Capital cost - what it costs to buy and install something - is visible, upfront and easy to value-engineer. Operating cost - what it costs to clean, power, maintain, repair and eventually replace that thing, every day for the decades the building runs - is larger, spread out, and usually invisible at the point of decision. And over the life of a hospitality building, the operating and maintenance cost typically dwarfs the capital cost. A choice that is cheap to build but expensive to run is, almost always, the expensive choice.
This reframes a lot of hospitality decisions. A cheaper carpet that wears out in three years is dearer than a better one that lasts ten, once you count the replacements and the rooms taken out of service to fit them. A light source that is cheap to buy but power-hungry and short-lived costs more over its life than an efficient, long-lived one - and in hospitality, where the lights are on constantly, the energy and re-lamping bills are enormous. A finish that is hard to clean costs labour every single day. A system that cannot be maintained without a shutdown costs lost revenue. Conversely, spending a little more up front on durability, efficiency and maintainability often pays back many times over. This is the logic the operator thinks in - they live with the running costs - and the designer who speaks it becomes a trusted partner rather than a source of expensive surprises.
It also arms the designer against the crudest kind of value-engineering, the cost-cutting that looks only at the capital price and strips out exactly the durability, quality and maintainability that make the place cheap to run and good to stay in. The answer to "this is cheaper" is often "cheaper to build, dearer to own" - and making that case, with the whole-life cost in view, is one of the most valuable things a hospitality designer does. Design for the whole life, and you design a place that is not only beautiful on opening day but genuinely good - and genuinely profitable - across the ten thousand nights that follow.

Designing operability in - the habits
Pulling the module together, designing a hospitality place that operates and maintains well for years comes down to a set of habits that the best designers apply instinctively - and, as throughout, they are design judgement, with binding specifics on materials, hygiene and systems deferred to the standards, the specialists and the operator's brand standards.
Design with the operator and the people who will run it. The housekeeper, the engineer, the steward and the facilities manager know exactly where a design will fail in use - so involve the operator early and, where you can, learn from how they run their existing places. Their operational knowledge is design intelligence. Apply the four tests to every decision - can it be cleaned, will it last, can it be maintained, and what is its whole-life cost? Make them a reflex, a quiet checklist behind each material, detail and layout. Walk the building as the staff, not just the guest. Imagine cleaning each room against the clock, reaching each serviceable part, replacing each thing that will wear out - and fix what that walk reveals before it is built. Separate the long-life bones from the short-life dressing so the place can be refreshed on its refurbishment cycle without ripping out what should endure.
And carry the whole-life argument into every cost conversation. When durability, quality and maintainability come under the value-engineering knife, be the voice that counts the running cost, not just the building cost - because that is where your design either survives as a place that works or gets hollowed out into one that frays. None of this is the glamorous end of hospitality design, and that is precisely why it separates the professionals from the stylists. The guest will never thank you for the access panel, the tough-but-beautiful stone, the detail that cleans in seconds, or the fitting that lasts a decade - but they will feel, across every one of their nights, a place that is cared-for, uncared-worn and quietly excellent, because it was designed not for the opening photograph but for the long life that is the real work of hospitality.

- 1Hunt for wear: walk the space and note where it is aging - worn corners and thresholds, stained grout or joints, tired fabrics, scuffed surfaces, dust on unreachable ledges. For each, ask whether it was a material choice, a detail, or a cleaning-access problem.
- 2Apply the cleanability test: pick three surfaces or details and imagine the housekeeper cleaning them daily, fast. Which clean easily and which are dust-traps or too delicate for real cleaning? Note what you would change.
- 3Apply the maintenance test: find places where a system part must be reached - a ceiling damper, a concealed valve, a light fitting, a bathroom cistern. Can it be reached without wrecking a finish or closing the space? Note any access time-bombs.
- 4Apply the whole-life-cost test: pick one visibly cheap-to-build decision that looks expensive to run (a power-hungry light always on, a finish that needs constant labour, a carpet already worn out) and reason out whether it was truly the cheap choice over its life.
- 5Write a one-paragraph verdict: has this place been designed for its long second life or only its opening day, what is its worst operational failure, and the single decision that would most improve how it cleans, lasts, maintains and costs over its life?

Three altitudes on the same idea

You set the long-life bones and the framework within which the place is operated and maintained for decades. The durability of the shell and hard finishes, the structural and servicing strategy that lets systems be maintained without a shutdown, the access routes to plant and risers, and the separation of the long-life fabric from the refreshable fit-out are your decisions, and they are the ones that are ruinous to fix later. Specify robust, repairable base materials; design maintenance access into the building's anatomy; and champion the whole-life-cost argument at the big decisions, because value-engineering aimed only at capital cost will strip out exactly the durability and maintainability that keep the building cheap to run. Defer binding material, hygiene and system specifics to the standards, the specialists and the operator's brand standards.
This is where hospitality interiors are truly tested - and where your craft shows. Every finish, fitting and detail you specify must pass four tests: can it be cleaned fast and daily, will it last years of hard use by strangers, can the thing behind it be maintained without wrecking your surface, and what does it cost over its whole life, not just to install? The skill is to choose materials that are beautiful and tough and age with grace, to detail seamless surfaces that are nonetheless openable for access, to avoid the dust-traps and delicate finishes that cleaning will defeat, and to design the refreshable decorative layers separately from the durable bones. Walk every room as the housekeeper who must clean it against the clock, and you will design interiors that still delight after years, not just in the launch shoot.
Learn the question that separates professionals from stylists: not 'how does it look now?' but 'how will it work, and what will it cost, for the whole life of the place?' Train yourself, in every hospitality space, to spot the operational story - the worn corner, the stained grout, the dust on an unreachable ledge, the clumsy access panel, the finish that has aged badly - and to imagine the housekeeper and the engineer who have to live with your decisions. Practise the four tests - cleanable, durable, maintainable, whole-life cost - on real details you admire and real ones that have failed. You are not expected to know every material's performance yet, but you are expected to understand that designing for the long second life is the real work, and that the cheapest-to-build choice is often the most expensive to own.
