Zoning & Adjacencies

Before you draw a single room you group the building into zones - public and private, noisy and quiet, served and serving - and work out what must be near what, because the right adjacencies make a hotel flow and the wrong ones poison it

Put the kitchen next to the restaurant and rooms far from the ballroom, and the building almost plans itself. Get those relationships wrong and no room can rescue it.

Long before you draw a single room to scale, you make a quieter, more powerful set of decisions: how the building's functions are grouped into zones, and which of them must be near, far from, or touching which. This is zoning and adjacency planning, and it is where a hospitality plan is really won. A hotel is a dense collection of very different activities - sleeping and dining, arriving and cooking, celebrating and servicing - and most of them have strong opinions about their neighbours. The kitchen wants to be pressed against the restaurant; the ballroom, with its crowds and bass, wants to be far from the bedrooms; the spa wants calm; the loading dock wants to be nowhere near a guest.

Get these relationships right and the building falls into a natural, flowing order; get them wrong and you create problems no amount of beautiful design can fix - a guest kept awake by a wedding two floors down, cold food carried too far, a service route that has to cross the lobby. Zoning works at two scales at once: grouping like with like and separating incompatible uses (public from private, noisy from quiet, served from serving), and then resolving the specific adjacencies between spaces, in plan and in section. This lesson gives you the tools - zones, the adjacency matrix, the bubble diagram - to organise a hospitality building before you ever worry about what a room looks like.

Grouping the building into zones

The first move of zoning is to stop thinking about individual rooms and start thinking about families of spaces that share a character and want to be together. In a hotel these zones are fairly consistent. There is a public zone - the arrival, lobby, reception, lounges, restaurants, bars and retail - where guests and often non-residents mingle, which is lively, accessible and front-of-house. There is a private or guest zone - the bedroom floors - which is quiet, secure, restful and for residents only. There is an events and leisure zone - ballrooms, banqueting, the spa, pool and gym - which is intense, specialised and often runs on its own rhythm and for its own crowds. And there is the service zone - the whole back-of-house engine - which serves all the others and must connect to each while staying hidden from guests.

Grouping the building this way, before detailing anything, does several things at once. It lets you separate incompatible characters - keep the lively public world away from the restful private one, the noisy events world away from the quiet rooms, the busy service world out of sight of everyone. It lets you give each zone the conditions it needs - the public zone generous and welcoming, the guest zone secure and calm, the service zone efficient and robust. And it lets you organise access and security logically, since different zones have different rules about who may enter: anyone might wander into the public lobby, only residents should reach the room floors, only staff the back-of-house, and ticketed guests the event spaces.

The classic tool for thinking in zones is the bubble diagram - a loose sketch of circles, one per zone or major space, connected by lines showing which must link to which, with no scale or shape yet. It is deliberately abstract, because its job is to get the relationships right before the geometry hardens. A good planner spends real time in bubble-diagram land, trying arrangements, before committing a single wall - because the zoning decided here determines whether the building will flow or fight itself for its whole life. Adjacencies: what must be near what

Once the building is grouped into zones, the finer craft is adjacency planning - working out, for every important space, which others it must be next to, which it should be near, and which it must be kept well away from. Some adjacencies are non-negotiable and drive the whole plan. The kitchen must be directly adjacent to the restaurant it serves - ideally sharing a wall with the pass - because food quality and service speed collapse if plates travel far; a main kitchen that also feeds banqueting should sit where it can reach the ballroom too. Reception must command the entrance and lobby, seeing who comes and goes. Guest rooms must be close to their service core - the housekeeping store and service lift - so trolleys have a short reach. The spa wants to be near the pool and gym to share changing and wet facilities, and away from noise.

Just as important are the negative adjacencies - what must be kept apart. Guest rooms must be kept away from noise sources: the ballroom and its crowds, the nightclub or bar, the plant rooms, the service yard, the lift-motor and bin areas. The loading dock and waste store must be kept far from any guest space and from the kitchen's clean food flow. The spa's calm must be protected from the gym's clatter and the pool's splash. These separations are as decisive as the connections: a single wrong negative adjacency - a suite over the ballroom, a bedroom beside the plant room - can produce a permanently disappointing guest experience and a stream of complaints that no finish can silence.

The tool that makes this manageable is the adjacency matrix: a grid with every major space listed down the side and across the top, and each cell marked to show the required relationship - must be adjacent, good to be near, neutral, or must be kept apart. Filling it in forces you to consider every pairing deliberately rather than by accident, surfaces conflicts early (two things that both want the same neighbour), and becomes a checklist you can test any plan against. Read together, the zones, the bubble diagram and the adjacency matrix turn a bewildering tangle of requirements into a clear, plannable pattern of what belongs where.

The adjacency matrix. A simple grid crosses every major space against every other and records the required relationship: must be adjacent, good to be near, or must be kept apart. Reading it shows at a glance what has to touch (kitchen to restaurant, rooms to their service core) and what must never (a ballroom's noise against quiet rooms, a loading dock against a suite). It turns a tangle of requirements into a plannable pattern.

Noisy versus quiet, and other conflicts to resolve

Among all the relationships a hospitality plan must manage, the noisy-versus-quiet conflict is the one that causes the most trouble and deserves special attention. A hotel is full of loud activities - the lively bar, the thumping nightclub, the wedding band in the ballroom, the kitchen and its extract, the plant rooms, the pool and gym, the service yard - and full of spaces that must be quiet - above all the bedrooms, but also the spa, the library lounge, a fine-dining restaurant. The single most common and damaging zoning mistake in hospitality is letting a noise source reach a quiet space, and the classic disaster is a guest room that can hear the function room below.

Resolving this is partly about distance and grouping - cluster the noisy uses together, away from the quiet ones - and partly about buffering, using less-sensitive spaces, service areas, plant, stores, lift cores or structure as sound-absorbing layers between the loud and the quiet. It is also, crucially, about thinking in three dimensions: noise travels up and down through a building as readily as along it, so a ballroom is a problem not only for what is beside it but for what is above it, which is why you do not put bedrooms directly over a function room without serious acoustic separation. Beyond noise, other conflicts follow the same logic - smell (keep the kitchen's extract and the bin store downwind and away from guest windows and air intakes), security and access (keep the zones' different entry rules clean), and privacy (keep overlooked rooms from facing each other or the service yard).

This is the point at which zoning meets the specialists and the codes. The acoustic strategy - how much separation a ballroom-to-bedroom condition really needs - is a specialist's calculation, not a rule of thumb, and the binding fire compartmentation between zones, the hygiene separation around the kitchen, and the security provisions are all governed by standards and consultants. The designer's job at the zoning stage is to get the arrangement fundamentally right - loud grouped and buffered away from quiet, dirty away from clean, public away from private - so that the specialists are detailing a sound arrangement rather than rescuing a broken one. Defer the binding acoustic, fire and hygiene specifics, and treat separation distances as benchmarks to calibrate with the specialists.

Zoning in plan and in section

A final, important point is that zoning and adjacency work in both plan and section - horizontally across a floor and vertically through the building - and in hospitality the vertical dimension is often the decisive one. Horizontal zoning arranges the relationships across a single level: on a podium floor, the lobby, restaurants, bar and function rooms are grouped and linked, with the kitchen pressed against the restaurants and the back-of-house behind them all. Vertical zoning stacks the zones up the building, and a typical city hotel has a very clear vertical logic: the noisy, heavily-serviced, public and event world in the podium and basement (lobby, restaurants, ballroom, parking, plant, dock), then the quiet, repetitive guest-room floors rising above, well away from the clatter - often with a floor of plant or back-of-house as a buffer between them.

This vertical zoning is one of the most powerful organising ideas in hotel planning because it resolves several conflicts at once. It puts the big, column-hungry public and event volumes at the bottom where they can have the structure they need, and the regular, repetitive room module above where a tighter grid suits it. It keeps the noise and service intensity low and the restful rooms high and separated. And it lets the back-of-house engine and plant sit in the podium and basement, serving the public spaces directly and the rooms above through vertical service cores and risers. The same logic scales down: even a small hotel or a restaurant-with-rooms benefits from putting the public, noisy, serviced functions low and the private, quiet functions away from them.

So when you zone a hospitality building, think in three dimensions from the start. Sketch the vertical stack as well as the floor plates; ask not just what is beside each space but what is above and below it; and check the adjacency matrix in section as well as plan. The reward is a building whose very structure supports the experience - quiet where it should be quiet, lively where it should be lively, served where it must be served - so that the zoning does much of the work of making the place feel right before any room is designed. Group the zones, fix the adjacencies in plan and section, resolve the conflicts, and the hard part of planning is largely done.

Zoning is a skill you build by doing it on paper. In this workshop you will take a simple hotel brief and organise it first as a bubble diagram of zones, then as an adjacency matrix of pairings, and finally as a vertical stack - the three tools of this lesson.

Paper and pens only. No scale or software needed yet - this is about getting the relationships right before the geometry, which is exactly what bubble diagrams and matrices are for.

  1. 1List every major space in the brief and sort each into one of the four zones: public, private (guest rooms), events and leisure, or service. Note any space that sits awkwardly between zones.
  2. 2Draw a BUBBLE DIAGRAM: a circle for each zone and major space, with lines connecting the ones that must link. Try two or three arrangements loosely, with no scale, until the relationships feel natural.
  3. 3Build an ADJACENCY MATRIX: list the major spaces down the side and across the top, and mark each pairing must-be-adjacent, good-to-be-near, neutral, or must-be-kept-apart. Pay special attention to the noisy-vs-quiet pairings.
  4. 4Resolve the conflicts you find: where two spaces both want the same neighbour, or a noisy use lands near a quiet one, decide the arrangement and name any buffer (a service zone, plant, structure) you are using to separate them.
  5. 5Sketch the VERTICAL STACK: decide what goes in the basement, the public podium, the buffer, and the room floors above, and check your adjacency matrix holds in section as well as plan. Write a short note on where noise, smell or service could still cause trouble and how you have zoned to prevent it.

You feel the consequences of zoning in every guest-facing space, and you should fight for the right adjacencies even when they are inconvenient. A restaurant that sits too far from its kitchen, a spa that borrows the gym's noise, a quiet lounge next to the lift lobby, a suite you can place over the ballroom - these are experience failures you can often see coming before the acoustician does, and the planning stage is the time to object. Within the zones, your craft is to reinforce their characters - the public zone welcoming and lively, the guest zone calm and secure, the spa serene - and to handle the transitions between zones so a guest feels the shift in mood as they cross from one to another. Coordinate with the acoustic, kitchen and MEP specialists so the separations you rely on for atmosphere actually perform, and treat separation distances as benchmarks to confirm, not assume.

Zoning and adjacencies are a loose, common-sense afterthought - you lay out the best rooms you can and the relationships between them will sort themselves out as you go.

Zoning and adjacency planning are among the earliest and most consequential decisions in a hospitality building, made deliberately before any room is detailed, because the relationships between spaces - not the spaces themselves - determine whether a plan flows or fights itself forever. Grouping the building into zones (public, private, events and leisure, service) and fixing the adjacencies (kitchen adjacent to restaurant, reception commanding the entrance, rooms near their service core, and, just as important, rooms far from the ballroom, the dock far from guests and from the clean food flow) is the quiet work that makes everything downstream either easy or impossible.
